The reshoring movement arrived with a compelling narrative. By relocating manufacturing and distribution closer to home—or at minimum to nearshore partners in Mexico and Canada—US companies could reduce their exposure to transoceanic disruption, compress lead times, and regain control over their supply chains. After years of pandemic-era delays and geopolitical friction along established Asian trade corridors, the logic was persuasive.

What the narrative did not account for was the tracking infrastructure problem waiting on the other side of that decision. Companies that spent years building shipment visibility systems around well-established international carriers—systems calibrated to the scan density of major ocean freight lanes and air cargo networks—are discovering that domestic and nearshore logistics present an entirely different visibility challenge. In some respects, a container moving from Shanghai to Long Beach is easier to track than a pallet moving from a contract manufacturer in northern Mexico to a regional distribution center in Texas.

Why International Shipping Built Better Tracking Than Domestic Networks

This outcome seems counterintuitive until you examine how international shipping visibility developed. Major transoceanic lanes attracted enormous investment in tracking infrastructure precisely because the stakes were high and the distances were long. Freight forwarders, customs brokers, port authorities, and ocean carriers all had financial and regulatory incentives to document shipment status at every major transition point. The result, over decades, was a relatively standardized set of milestones—origin loading, port departure, arrival at destination port, customs clearance, inland delivery—that gave shippers a coherent, if coarse, picture of their freight's progress.

Domestic US logistics evolved differently. Regional carriers built their networks around speed and coverage rather than visibility standardization. A regional less-than-truckload carrier operating in the Southeast may have excellent on-time performance but limited API integration capabilities. A small fulfillment center in the Midwest may process outbound shipments efficiently but generate tracking events only at pickup and delivery, with nothing in between. These are not failures of operational competence. They are the product of a domestic logistics ecosystem that was never required to meet the documentation standards that international freight demanded.

The Regional Carrier Problem

One of the most significant tracking gaps emerging from reshored supply chains involves the use of regional carriers. When companies consolidate distribution domestically, they frequently discover that regional carriers—often more cost-effective and faster for specific geographies than national carriers—lack the tracking infrastructure that their larger competitors have built over decades.

Regional carriers may offer fewer scan events per shipment, less granular location data, and limited exception notification capabilities. For a business accustomed to the dense tracking feeds generated by UPS, FedEx, or DHL on international lanes, the comparative sparseness of a regional carrier's data can feel like a step backward in visibility. The practical consequence is that operations teams lose the ability to anticipate delays before they become customer service problems.

This is not a marginal issue. Companies that have shifted significant volume to regional carriers as part of a domestic distribution strategy are frequently finding that their existing tracking platforms—built to interpret the data standards of national and international carriers—cannot cleanly process regional carrier feeds. Status updates arrive inconsistently. Timestamps are unreliable. Exception events are underreported.

Domestic Intermodal Transfers and the Handoff Gap

Reshored supply chains also tend to involve more domestic intermodal transfers than their international predecessors. A product manufactured in Mexico might travel by truck to a border crossing, transfer to a domestic carrier for the cross-country leg, and then transfer again to a regional carrier or last-mile partner for final delivery. Each handoff in this sequence is a potential visibility gap.

The handoff problem in domestic intermodal is structurally similar to the one that affects international multi-leg shipments, but it occurs in a context where the tracking infrastructure is less mature and the data standards are less uniform. When a container moves between an ocean carrier and a domestic rail operator, there are established protocols for documenting that transfer. When a pallet moves between a regional trucking company and a local delivery contractor, those protocols may not exist—or may exist in incompatible formats that no single platform can normalize automatically.

For operations teams managing reshored supply chains, this means that the most dangerous moments in a shipment's journey are often the ones that generate the least data.

Smaller Fulfillment Centers and the Outbound Visibility Problem

Another dimension of the domestic visibility gap involves the fulfillment infrastructure that reshored companies are building or contracting. International distribution often concentrated volume through large, well-resourced facilities with sophisticated warehouse management systems capable of generating detailed outbound tracking events. Domestic reshoring, particularly for companies pursuing regional distribution strategies, frequently involves smaller fulfillment centers that lack equivalent system sophistication.

A smaller facility may use a basic shipping platform that generates a label and a tracking number but provides no additional scan events until the carrier picks up the shipment. If the carrier's first scan occurs hours after pickup—or, in some regional carrier cases, not until arrival at a sort facility—the shipment is effectively invisible during the critical early phase of its journey. For time-sensitive goods, this early blind spot can mean the difference between catching a problem and discovering it after a delivery failure.

Building the Data Infrastructure Reshoring Requires

The solution to the domestic visibility gap is not to abandon reshoring—the strategic and resilience arguments for it remain valid. The solution is to build tracking infrastructure that is calibrated to the realities of domestic and nearshore logistics rather than retrofitted from international shipping assumptions.

Several practical steps can meaningfully close the gap. First, businesses should audit the tracking capabilities of every regional carrier and fulfillment partner in their reshored network before committing volume. Carrier selection criteria should include API integration quality, scan frequency benchmarks, and exception notification reliability alongside the traditional metrics of cost and transit time.

Second, companies should evaluate whether their existing tracking platform can normalize data from regional and domestic carriers with the same fidelity it applies to national carrier feeds. Platforms that were built primarily around major carrier integrations may require supplemental tools or custom development to handle regional carrier data effectively.

Third, businesses should establish internal visibility standards for domestic shipments that reflect realistic data availability rather than the denser scan environments of international freight. Setting expectations internally—and with customers—based on what domestic networks can actually deliver prevents the frustration that arises when tracking feeds appear sparse compared to international benchmarks.

The Transparency Cost of Supply Chain Sovereignty

Reshoring has delivered genuine benefits for US companies navigating an uncertain global trade environment. But supply chain sovereignty comes with its own complications, and the domestic visibility gap is among the most operationally consequential. Companies that have invested in tracking infrastructure for international logistics now face the task of rebuilding that infrastructure for a domestic environment that plays by different rules.

The businesses that navigate this transition successfully will be those that treat tracking capability as a first-order consideration in domestic network design—not an afterthought to be addressed after carriers are selected and facilities are contracted. In a logistics environment where customer expectations for shipment visibility continue to rise regardless of whether a package crossed an ocean or a state line, the domestic blind spot is a competitive liability that reshoring's other benefits cannot offset.
